AI Recommendation

Why Does AI Recommend My Competitor Instead of Me?

Usually not because your competitor is better. AI recommends the company it can confirm fastest: the one already in its memory for your category, described in the buyer's own words, and backed by independent sources. Your competitor is easier to confirm. That's fixable, and it's almost always one of six reasons.

AI assistants don't search the way Google does. Google searches to discover. AI searches to confirm: it starts from the names it already associates with the question, then checks facts about them. AI only endorses what it can confirm, which is what getting endorsed by AI comes down to. Every reason below is a way your competitor is easier to confirm, and so easier to endorse.

The six reasons

1. They've been in the model's memory longer

An older company has years of web text behind it: articles, listings, forum mentions, press. AI models learned from that text, so the name comes to mind first. You can't buy years, but you can close the gap faster than you think.

Fix: add mentions in the places models learn from and search: industry lists, directories, YouTube, interviews, and LinkedIn articles written by other people.

2. They use your buyer's words, you use your own

Differentiated positioning is good for humans and invisible to AI when it replaces the plain category name. When ChatGPT left me out of a list of fractional CMOs for industrial companies, one of the gaps was a single word my site never used: "manufacturing."

Fix: keep your positioning, and put the plain words your buyers type right next to it.

3. They're on the lists AI reads

When AI verifies a recommendation, it leans heavily on "best X in Y" articles and directories. If your competitor is on three of them and you're on none, the answer writes itself.

Fix: get onto independent lists and directories in your category. Don't publish your own list ranking yourself first.

4. More people talk about them

AI trusts what others say about you more than what you say about yourself. A competitor quoted in two trade articles and one podcast has independent confirmation you don't.

Fix: earn mentions that pair your name with your category: interviews, podcasts, guest articles, conference talks, client case studies published by the client.

5. Your identity is split

A rebrand, two spellings of your name, an old address, a sister company, or someone else with the same name all split the signal. AI can't confirm a company it isn't sure is one company. My own name is written two ways in English, and at least six other professionals share it.

Fix: one page that states who you are, every spelling, and who you're not, and the same description on every profile. Here's mine.

6. AI can't read or confirm your pages

Crawlers blocked by your firewall or bot settings, pages missing from the search indexes AI relies on (Bing's matters for ChatGPT search), or key facts locked inside images and PDFs. I found two of these on my own site: training crawlers blocked at the firewall, and pages missing from Bing.

Fix: check your robots.txt and firewall bot settings, register in Bing Webmaster Tools, and put every important fact in plain text.

How to find out which one is yours (15 minutes)

  1. Ask the question your buyer asks, in a fresh, logged-out chat. Look only at the first answer.
  2. Look at the sources it cites for your competitor (ChatGPT search and Perplexity show them). Those are the sources that confirmed them.
  3. Check whether you appear on those sources at all, and in which words.
  4. In a separate chat, ask what it knows about your company. If it confuses you with someone else or gets what you do wrong, start with reason 5.

What not to do

  1. Don't argue with the chat. If you push back, it will often apologize and name you. That's the model being agreeable. Your buyer never sees that second answer.
  2. Don't publish a "top 10" list with yourself at number one. AI may pick it up for a while, but the buyers you want recognize it immediately.
  3. Don't flood your site with generic AI-written articles. Volume doesn't make you easier to confirm. Matching, consistent, independently backed facts do.
